Activate · Pilot design and direction

Guided Pilot: direct and validate commercial AI.

E2M turns the Diagnostic recommendation into a functional design and directs its validation with users, approved sources, and KPIs. Client IT, existing providers, or a specialist technology partner performs the technical build.

What the Pilot is

The Diagnostic prioritizes. The Pilot provides criteria and evidence for a decision.

E2M defines the problem, functional design, requirements, and evaluation. We coordinate business stakeholders and the implementer to validate the workflow against the real need. When a project calls for software, agents or integrations, E2M can offer partner-led technical development under a separate, agreed scope. *Timing depends on team, source, and implementer availability.
01 · FOCUS

A priority process

Proposals, sales knowledge, customers and opportunities, CRM or follow-up. We don’t try to solve everything at once.
02 · USE

A reviewable workflow

Sources, inputs, outputs, and validation points are agreed upon before starting.
03 · DECISION

Evidence to move forward

The closing review compares usage, issues, and metrics to scale, adjust, or stop.
Defined deliverables

What the company receives.

The proposal defines the advisory deliverables: a blueprint for IT or a partner, acceptance criteria, and an executive evaluation. Software development and technical configuration are scoped with the implementer.
01

Pilot Charter

Objective, scope, roles, milestones, dependencies, and pilot acceptance criteria.
02

Functional design and requirements

Workflow, inputs, outputs, functional architecture, and technical requirements for the implementation team.
03

Sources and permissions

Source and permission matrix: authorized information, access levels, versions, and owners.
04

Review rules

Human-review rules: validations, exceptions, escalation, and decisions reserved for people.
05

KPI baseline and test plan

Baseline, indicators, test scenarios, and review of findings with real users.
06

Evaluation and executive recommendation

Evaluation against agreed criteria and a documented recommendation to expand, modify, or stop.
How it is delivered

Five phases within an agreed scope.

These phases begin once the Diagnostic has identified the process that merits investment.
01

Confirm

Objective, baseline, owners, users and starting conditions. →
02

Design

Sources, permissions, outputs, architecture and review points. →
03

Coordinate

Direct and oversee technical work by IT or the partner; review deliverables against requirements. →
04

Test

Coordinate user testing, validate criteria, and prioritize changes for the implementer. →
05

Decide

Comparison of usage and metrics to decide whether to continue or stop.
Illustrative example

A pilot for proposals and quotes.

This example illustrates one possible workflow. It is not a case study or a promise of results. The actual design depends on each company.
01 · SOURCES

Approved content

Approved templates, products, terms, precedents and cases.
02 · CONTEXT

Specific opportunity

Requirements, customer, scope, constraints, and owners.
03 · DRAFT

AI assistance

Preparation of a first version based on the agreed sources.
04 · VALIDATION

Human review

Commercial, technical, financial and risk review before approval.

What could be measured

Time to first draft, review cycles, corrections, exceptions and team usage.
Controlled scope

Clear responsibilities from the start.

A Pilot gains value by preventing open-ended expectations. Inclusions and exclusions are confirmed in writing before work begins.

Advisory investment and Diagnostic credit

From USD 9,000 in E2M advisory fees · 6–10 weeks. Technical implementation, licenses and partner fees are scoped and priced separately. 100% of the Commercial AI Diagnostic fees are credited toward E2M’s Guided Pilot advisory fees when the Guided Pilot is contracted within 60 days after the Diagnostic is completed. The credit does not apply to technical partner fees or technical implementation.
